Initial Production Inspection: Catch It at the Start

The cheapest defect is the one found on the first day. An initial production inspection checks materials, components and first pieces before the run commits.

Home / Initial Production Inspection: Catch It at the Start

An initial production inspection (IPI) happens at the start of the production run, after raw materials and components are in, the line is set and the first pieces have come off it. This is the point where a nonconforming material, a misunderstood specification or a process setting that is drifting can still be corrected before it is multiplied across the batch. Quality Inspection China, the inspection and compliance coordination service of Mutual, coordinates this check as part of your sourcing order: the initial inspection is carried out by the executing inspection party, and where testing is required we coordinate a buyer-designated third-party agency or an accredited ISO 17025 laboratory, with testing arranged per product, per destination market and per batch. We are not a testing laboratory and do not issue certificates or test reports in our own name; laboratory reports carry the laboratory's report number.

What the initial check covers

At the initial stage, the inspection focuses on the inputs and the first output. We check incoming materials and components against the specification, which is the incoming quality control (IQC) stage. First pieces are compared with the confirmed pre-production sample (PPS), the product quality control (PQC) stage, so that colour, construction, dimensions, weight, function, labelling and packing method are agreed before volume production moves ahead. We also review production line readiness and the factory's own in-line checks: whether the equipment, tooling and work instructions are in place, whether operators are checking at the required frequency, and whether nonconforming pieces are being segregated. Packaging materials and labels are checked on site before packing starts, including artwork, barcodes, warnings, safety marks and accessory or document completeness. Sampling follows ANSI/ASQ Z1.4 / ISO 2859-1. The standard level is AQL Major 2.5 / Minor 4.0; stricter levels such as 0.65 or 1.0 are available on request. Critical defects, including safety hazards and regulatory violations, are not accepted and stop the shipment.

When an initial inspection earns its cost

An initial production inspection is most useful when the cost of a mid-run failure is high. It earns its cost with a new supplier or a first order with a factory, because it establishes what the factory can actually produce before the full batch is committed. It is also relevant for a new product or a changed material, where the specification has not yet been proven on the line. Orders with tight dimensional tolerances need early verification; critical dimensions are typically within +/-1-5 mm by category, and a small drift at the start can become a batch-wide reject. Finally, if your delivery window leaves no room to recover from a mid-run failure, the start of the run is the lower-risk point to find the problem. The inspection plan is agreed when the order is placed, so standards, AQL level and checkpoints are written into the order terms.

How findings are handled

Findings are shared with you on the same day as the inspection: high-resolution photos, video and a defect list. The correction starts while the run is beginning, inside the 24-48-7 response loop. Within 24 hours you receive the visual evidence and defect list; containment and a correction plan follow; correction and re-inspection are targeted to complete within 48 hours to 7 days, subject to the factory's rework and the executing inspection party's re-inspection schedule; and a re-inspection report with before/after comparison closes the case. Defects are handled by class. Minor issues are fixed on site, repacked or relabelled. Major issues require rework, replacement of shortfalls and re-inspection before release. Critical defects stop the shipment, quarantine the batch and trigger root-cause review using 8D, 5 Whys and CAPA, with re-make or supplier change if needed. The initial report becomes the baseline that later in-process checks and the final pre-shipment inspection compare against.

Where IPI sits in the chain

IPI is one control point in a longer chain: IQC for incoming materials, IPQC for in-process production, PQC for first-piece/product quality control, FQC for finished goods and OQC for outgoing/pre-shipment. After the initial check, the standard rhythm requires at least two in-production checks, followed by final OQC before shipment. At that final gate, the final inspection report is sent to you for confirmation at least 3 days before shipment, and you may follow inspections by live video. The reports are shared as PDF with high-resolution photos, video, defect list, corrective recommendations and re-inspection records. Samples and records for every batch are retained at least 12 months. The initial production inspection narrows risk at the start of the run; it does not replace the during-production inspection or the final gate. Use the AQL levels page to set sampling before the order is placed.
